The Read — capacity, made visible across five areas
Every leader I know has a version of the same story — the person they lost before they knew they were losing them.
The employee who was “fine” in every one-on-one, right up until the two weeks’ notice hit the inbox. The athlete who ran every sprint at practice and then quietly entered the transfer portal. The student who turned in the work until the Monday he simply didn’t show. Nobody saw it coming. And here’s the uncomfortable part: the scoreboard looked fine the whole time. It almost always does — right up until it doesn’t.
I spent four seasons in the NFL as an undrafted guy, and I spent the years after it learning why some people walk away from the game whole and others never quite find themselves again. What I learned is the same thing those leaders learn the hard way: by the time performance tells you something’s wrong, you’re already late.
Performance is a lagging indicator. Capacity is the leading one.
Grades, stats, quarterly numbers, win-loss records — those are lagging indicators. They’re a report of what already happened. Useful, but they arrive after the fact. Capacity — who a person actually is underneath the performance: their identity, their alignment, the load they can carry — is the leading indicator. It’s what’s coming, weeks or months before it shows up on the board.
This is why the standard playbook fails. When someone starts to slip, the reflex is to coach harder, push more, add pressure. But you’re aiming at the wrong target. You don’t have a performance problem. You have an identity leak — and you can’t push, coach, or manage an identity leak out of a person. You have to see it first. The same is true of every person you’re responsible for.

The five areas — and the twelve minutes that make them visible
At Unlock The Champion we measure capacity across five areas: Identity, Alignment, Capacity, Execution, and Legacy. We call the assessment the Read, because that’s exactly what it is — a read on where a person actually stands. It’s free, and it takes about twelve minutes. Most people finish it and point at one area they didn’t expect. That surprise is the point. That’s usually where the leak is.

Two different jobs: seeing it, and building it
Here’s a distinction I’ve learned to keep honest. Seeing a thing and building it are two different jobs.
The first job is to see it. When you lead people — a team, a roster, a classroom, a staff — the Read rolls up to one board. That’s The Dashboard: everyone takes the Read, and you can see where each person stands before performance says a word. You stop guessing. You stop finding out at the exit interview.
The second job is to build it. Seeing the leak doesn’t close it. Why I build this
I build this because I believe who you are should never depend on how your last day went — not for you, and not for the people you lead. We exist so that every person — a leader, an athlete, or a kid who hasn’t found it yet — can see the champion already in them, build the capacity to carry it, and fulfill their purpose long after the moment is over. Performance fades. Identity is meant to last a lifetime. That’s what it means to be bigger than the moment.
